How We Track Lab Cases Without Spreadsheets

Lost lab cases, missed deadlines, and manual follow-ups used to be normal. Now AI tracks every case from send-off to return — automatically.

If you run a dental practice, you know the feeling. A patient comes in for their crown fit appointment. You check the lab shelf. The crown isn't there. Nobody knows where it is. The lab says they sent it. Australia Post says it was delivered. But it's not on the shelf, and the patient is sitting in the chair right now.

That used to happen to us more often than we'd like to admit. Not constantly — but often enough that it was a real problem. A lost crown means a wasted appointment, an unhappy patient, and a scramble to rebook everyone. Multiply that by dentures, splints, night guards, surgical guides, and every other thing we send to external labs, and you've got a genuine operational headache.

We tried tracking it the way most practices do: a notebook, then a spreadsheet. Both worked fine until they didn't. Someone forgot to log a case. Someone forgot to check the expected return date. A locum worked a Friday and didn't know the system. The spreadsheet got stale, and within a week it was useless again.

So we built an AI system to handle it instead. No spreadsheets, no notebooks, no relying on someone remembering to check something. It's been running for months now, and we haven't lost a single lab case since.

What actually needs tracking

Lab case tracking sounds simple until you write down everything involved. For every case we send out, we need to know:

  • What was sent — a zirconia crown, a full upper denture, an occlusal splint, an implant abutment. The type matters because turnaround times are different.
  • Which patient — obvious, but when you've got 15 cases out at any time, matching the right case to the right patient isn't always instant.
  • Which lab — we use different labs for different work. Each has different turnaround times, different contact details, different courier arrangements.
  • When it was sent — the clock starts ticking.
  • Expected return date — based on the lab's quoted turnaround and the type of work.
  • The patient's next appointment — this is the critical one. If the crown is due back on Thursday but the patient's fit appointment is on Wednesday, we've got a problem. And we need to know about it now, not when the patient walks in.

That's six data points per case, and we might have 10 to 20 cases in flight at any given time. In a spreadsheet, keeping all of that current requires daily discipline from someone who already has fifty other things to do. It's the kind of task that works perfectly in theory and fails quietly in practice.

How the AI system works

The system we built follows a simple pipeline: log it, track it, chase it, receive it, match it. Each step is automated.

1. Case logged at send-off

When a lab case is sent, the details are captured — patient, case type, lab, and the expected return date based on that lab's standard turnaround. No spreadsheet entry. No notebook scribble. The system knows a case is out.

2. AI monitors return dates

Every day, the system checks all outstanding cases against their expected return dates. If a case is due back today, it flags it. If a case is overdue, it escalates. This is the part that spreadsheets can't do reliably — someone has to actually open the spreadsheet and look. The AI just does it.

3. Automated follow-up if late

When a case passes its expected return date, the system sends a follow-up to the lab. Not a generic "where's our stuff?" email — a specific message identifying the case, the patient (by reference number, not name), the date it was sent, and the expected return date. The lab gets exactly the information they need to find it and respond.

This alone saves our receptionist a surprising amount of time. Chasing labs by phone used to take 10 to 15 minutes a day — waiting on hold, explaining which case you're calling about, being transferred. Now the follow-up happens automatically, and the lab usually replies by email within a couple of hours.

4. Receptionist alerted on arrival

When a lab case arrives and is marked as received, the system notifies the receptionist and updates the case status. Simple, but it closes the loop. No more cases sitting on the shelf for two days because nobody told the front desk.

5. Matched to the patient's next appointment

This is the part that prevents the nightmare scenario we described at the start. The system cross-references every outstanding lab case against the patient's upcoming appointments. If a crown is expected back on Friday but the patient's fit appointment is booked for Thursday, the system flags that conflict immediately — not the night before, not when the patient arrives, but as soon as the case is logged.

That early warning gives us time to call the lab and request a rush, or to call the patient and shift the appointment by a day. Either way, the patient never sits down in the chair only to be told their crown isn't ready.

What changed

The numbers are straightforward:

  • Lost lab cases: zero since implementing the system. Previously, we'd lose track of one or two cases a month — not permanently lost, but delayed enough to cause rebookings and patient frustration.
  • Time saved: roughly 15 minutes per day that used to go to manual tracking, checking spreadsheets, and calling labs. Over a year, that's more than 60 hours of staff time. At a loaded cost of $45/hour, that's close to $3,000 in recovered productivity.
  • Rebookings due to missing lab work: essentially eliminated. We used to rebook two to three patients a month because their lab case wasn't back. Each rebooking costs the practice a chair hour and costs the patient a day off work.
  • Lab follow-up calls: down from daily phone calls to near-zero. The automated emails handle it, and labs respond faster to a clear written request than to a phone call where someone's trying to describe which case they mean.

The less tangible benefit is peace of mind. Our receptionist used to carry the mental load of remembering which cases were out and when they were due back. That kind of low-level cognitive burden is exhausting and error-prone. Now the system carries it, and the receptionist just acts on the alerts.

This pattern works beyond dentistry

We built this for lab cases, but the underlying pattern is universal. Any business that sends something to a vendor and waits for it to come back has this exact problem:

  • Construction — tracking custom materials, fabricated steel, specialist fittings. If the trusses don't arrive on the day the framing crew is booked, the whole schedule slips.
  • Automotive workshops — parts ordered for a specific repair job. The car's on the hoist, the part's still in transit, the customer wants their car back today.
  • Retail — custom orders, alterations, special-order stock. A customer's been told their custom suit will be ready Friday. Is it?
  • Any medical or allied health practice — orthotics, prosthetics, custom splints, pathology samples sent to external labs. Same problem, different industry.

The pattern is always the same: send thing, track thing, follow up if late, receive thing, match to customer. The details change but the workflow doesn't. Why we didn't buy something off the shelf

There are lab tracking features built into some practice management systems. We looked at them. They tend to be basic — a status field on a patient record that someone has to manually update. They're a digital version of the notebook, which is marginally better than the paper version but still relies on someone remembering to use it.

The value of our system isn't in recording that a case was sent. Any spreadsheet can do that. The value is in everything that happens after: the daily checks, the automated chasing, the conflict detection, the alerts. That's where the manual approach breaks down and where AI earns its keep.
